I just read the November 9, 2016 Singletracks.com post Over A Beer: “Let me order that for you.” Why Bike Shops Need To Keep Parts in Stock. Then I listened to the recent podcast titled “Your Local Bike Shop Is Not Trying to Screw You” featuring a Local Bike Shop (LBS) owner in Atlanta, GA. Both of these make several very valid points dealing with LBS service, product availability, and convenience for retail customers. My response goes a little further in an attempt to explain some of the hidden factors behind the difficult and rapidly-changing world of bicycle retail operations.

I feel very blessed to have arrived at a point in my career where, for several reasons, I am finally able to work in a local bike shop. So I’m getting an “up close and personal” look at something I’ve wanted to do for a long time. Even though I could tell plenty of stories to support observations about all aspects of our retail operation, that post would be far too lengthy. Instead, let’s just talk about the subject of product availability, otherwise known as inventory.

In today’s online world, everything a cycling customer wants or needs is available from an online supplier(s), at a very competitive price, with speedy and sometimes free delivery. So why would anyone shop at an LBS for the same product? Simply put, price isn’t everything.

Cyclists also appreciate curation, instant availability, and the opportunity to touch/smell/see the product, particularly if they want to buy the right size and color the first time. But the overriding factor that is keeping cycling customers loyal to their LBS is service, and that takes several forms, ranging from professional, well-qualified mechanics and sales representatives to a good selection of desirable products, parts, and accessories.

First, the obvious: of course we want to have the exact part, accessory, product, bike, color, brand, and size of what you want when you walk into our shop. Otherwise, we can’t sell it to you, right? But all that costs money, and much more than most people realize. So here’s a look behind the curtain into “inventory” in the hope that customers will better understand and appreciate why their LBS may not have exactly what they want, every time they visit the store.

Whaddaya Mean, Inventory Costs Money?

Consider the following aspects of our bike shop’s inventory:

  1. An employee touches everything in inventory many times. An employee has to order, receive, enter into store inventory, pay for, unpack, stock, pull, and then sell or install. And manage the reordering process.
  2. The bottom bracket you may need for a race the next day could have been in inventory for a week, a month, or even a year, depending on demand for that item. Add up all the parts and bikes in stock, and that’s a lot of money potentially tied up for a long time.
  3. Not only are there a lot of product categories that shops need to cover–everything from socks to hydration packs to dropper posts–they also need to stock multiple choices within each category. So instead of just stocking a single hydration pack, a shop needs to have 3 different brands so that consumers have options.
  4. Inventory takes up space, and that space costs money, i.e. “rent.”
  5. If a shop also sells bikes as a dealer, please know that bike manufacturers have minimum requirements for sales volume and inventory. In order to qualify as a dealer, they have to meet varying requirements for the number of bikes in shop inventory, models and sizes. Ouch, now we’re talking about a lot more space. And money.

All of these inventory considerations cost the shop money. A lot. Who do you think pays for that? Most often, it’s either the owner’s invested capital (retained earnings) or a revolving bank loan that charges interest. Due to competition, the LBS doesn’t have the luxury of raising prices and passing the added cost on to the consumer.

In order to compete, minimize inventory costs, and maximize product availability for our customers, we have to manage our shop’s inventory. Owners historically have made their best guesses on how much to stock, what to stock, and when to buy/reorder it. We use a pretty sophisticated retail management software tool that helps us manage this function more efficiently. Still, these decisions are seasonal and are tempered by what we can actually afford to carry in inventory.

The shop where I work has four certified mechanics, five sales persons including our owners who work at least six days a week, and two full time employees dedicated to all aspects of managing over $500,000 in inventory. Despite this hefty commitment by our owners, we still don’t have everything that a customer may want. Here’s just one example.

Recently, a longtime customer wanted some new tires for an upcoming long ride on a multipurpose trail. I showed him three tires with different tread patterns that would have served him well and answered his questions. But he had his heart set on a specific size that we didn’t stock. I then located the size he wanted on one of our suppliers’ websites and ordered them for him. Thanks to a very well-established supply chain in the bicycle industry, we will install those tires for him in just a couple of days and he will be very happy since he is getting exactly what he wants in a timely manner. Our shop will have made a sale and performed a service for a loyal customer.

But will we have made money on this transaction? Probably not, when you factor in all the costs of the transaction, including the cost of my time. Here’s the bottom line: local bike shops don’t make money on every transaction. When that happens, and it does more times than many customers might think, we’re hoping that those satisfied customers will return in the future and make a service or product purchase that is profitable.

And that’s the way I see it,

    I tip my hat to LBS operations, with online retail so disruptive I don’t know how they are able to succeed. Any brick and mortar retail outfit really has had their ass handed to them lately.

    Hello, I live in Arizona and do a lot of my own wrenching on my bikes. I love my local bike shop for the friendly staff and the service they provide me. I usually pop in for common parts that I want immediately like tubeless stems, sealant, grips (I’m a big Ergon fan), grease, oils, maybe the occasional tool. I also like to talk to the techs about what tires or components work best in the area I live etc etc.

    Where I think some shops lose their customer base is when their frustrations come through to the very customers they hope to make regulars. I don’t know how many local bike shops I’ve been to (especially when I was a newb just getting into mountain biking) that the shops employees or owners have an elitist air about them. “Sorry you don’t own a $6000 bike and I don’t have time for you”. Instead of wanting to help me or explain so I would understand, they usually looked down on me like I wasn’t part of the “club” or I was bugging them in their important day. These shops I have not revisited nor go to when I need a part.

    I think shops need to understand that customers are not visiting them mostly for parts, but for a friendly interaction and someone that can help them with advice and mechanical services, the loyalty comes after these interactions and when you build a relationship with your customers.

    Anyways, just my two cents from the customer side of things.

    Thanks Bruce for an interesting article.

    I live in Calgary and agree with the comment above about Bow Cycle and Calgary Cycle. However, the prices in these shops, and others, is much higher than online. Example Giro Montaro is around $240. Online I paid $138. The price differential can be applied to hundreds of items where the buyer would be monetarily better off buying on line. Take the chain and cassette. These componens from Jenson or CR are significantly cheaper.

    If you are a cyclist that needs someone to effect your bike repairs you most likely will support a shop. I got ripped off twice for bike repairs and now complete my own. Given the hourly rates I am saving lots of money just in labour without the addition of the parts and their markup. These dollars will go to my next bike that will be the second one bought on line.

      Your response seems a little short sighted as well the view of the LBS in most cases. Yes the helmet that you purchased was significantly cheaper from an online giant. If the LBS sold it to you for that price they’d be giving you money and the helmet. What seems to be missed in the circumstances is how much more most LBS for you that you never see or appreciate. Do the online guys attend local trail or IMBA meetings? Do they go to city council meetings to fight for advocacy? Do the bring tents and support to local races? No they do not. Your LBS does. Does the LBS get paid for all of those efforts and supplies? Absolutely not. That $130 dollar difference does. If you looked at what money the LBS makes vs hours and efforts put in it’s a negative balance everytime. Yet we still have them and the fight to exsist. If they go away so does everything that goes with them. So next time your out riding in your local trail system or group ride and you are day dreaming about a new part think twice about going online because the more you do the more likely it is that there won’t be an opportunity to have that experience in the future.

      Hey Matt,

      You make a lot of assumptions…

      If you want to spend extra money unnecessarily in your LBS, or anyone else for that matter, go ahead and do it and please do not criticise others.

      In your world of what great service bike shops provide, outside selling overpriced parts and bikes, the reality for me is about the best deal. I joined the Calgary Mountain Bike Alliance for one year. It wasn’t for me, because were all different. I’ve donated money. I’ve spent money in shops knowing I could get the purchase cheaper on line. The shop purchases are rare for me, but I have done it and not because I was in dire need. As for race support; I raced the National Points series in the UK in the mid 1990’s and smaller races before emigrating to Canada. I do not recall lots of LBS signing up and providing assistance. The people and the organisations took on these events because it was a business and business is supposed to be making money. That is the Capitalist way after all…

      Calgary Cycles, and others, do support races and demo events, which is all geared to increasing their customer base. I have bought two bikes from CC and been happy with their service and shall buy again when the time and the price is right. I’ve done trail building for trails I never ride since the trail that was constructed was a downhill trail. But I still did it and enjoyed it!

      Buying on-line can be risky as the purchase may not be what you wanted for some reason or other. I have fallen into this trap, but the long and short term savings cannot be discounted, so I shall continue to buy on line. My current bike, that I was intending to buy, was bought on line last October. It retailed in Canada for around $7,000. I bought it from the UK and shipped to my door for less than $4,300 (25% discount and no tax 20%). If you, or anyone else, would turn this opportunity down, assuming this was the bike of your choice, you must have more money than I have…

    There are good LBS and bad LBS — mostly good imo — but I have had a couple of who tried to rip me off. So needless to say, I do not do business with them any more. But the good stores … … it’s a pleasure to do business with them, build relationships, and be supportive.

    An observation based on having some great local bike shops here in SF, and also understanding the costs of inventory particularly in an expensive city.

    Cost of product is one issue, but delivery time of product is the real problem.

    Shops are dependent on a small number large distributors (maybe just one, QBP).

    And those distributors are getting their asses kicked by online retail’s SHIPPING model. QBP’s biz model has shops locked in to ordering weekly, usually on Sundayto get parts on Wednesday. But if you come in needed something on Tuesday and you missed that week’s order, you are looking at 6-10 days wait.

    The model of weekly orders was fine 20 years ago, but is not competitive with shipping infrastructure available today. I wish I knew enough about logistics to offer a solution. But I really think it is the TIME that is the real issue.
